No cheerleading. No cherry-picked metrics. Here's how Alpaca, Mistral, Llama 3.1, and Zephyr actually score against GPT-4o — and where local models genuinely win.
GPT-4o outperforms every local model in this table on raw benchmark scores. If benchmark performance is your only criterion, use ChatGPT. This page exists to help you understand what you're trading when you choose privacy and local control — and to identify the specific use cases where that trade is worth making.

* MMLU scores from published papers and open leaderboards. MT-Bench from LMSYS. HumanEval from EleutherAI/BigCode. GPT-4o scores per OpenAI technical report. Alpaca scores estimated — no official benchmark exists. All local scores use standard 4-bit quantization on consumer hardware.
The gap between GPT-4o and the best local 7–8B models is real and significant. On complex reasoning, multi-step tasks, and creative writing, you will notice the difference. Don't let anyone tell you otherwise.
Llama 3.1 8B scores 73% on MMLU — higher than GPT-3.5 did in 2022. The local model trajectory is steep. Today's "behind" is yesterday's "state of the art."
Zero data leaves your machine. Zero per-token cost after hardware. No API rate limits, no service outages, no terms-of-service changes that affect your workflow overnight.
Summarization, classification, light coding, Q&A over documents, chat interfaces — Mistral 7B and Llama 3.1 8B handle these well. You don't need GPT-4o for everything.
HumanEval tells the story: GPT-4o at 90% vs Mistral 7B at 30.5%. For production code generation, complex debugging, or full-stack scaffolding, local 7B models aren't there yet. Use Codestral or Llama 3.3 70B for serious coding work.
2K context, ~42% MMLU, no safety tuning. Alpaca proved the distillation concept in 2023. In 2025 it belongs in a museum, not a production pipeline.
MMLU doesn't score whether your prompts get logged, trained on, or subpoenaed. For regulated industries, this is the only metric that matters.
Benchmarks assume connectivity. Air-gapped environments, field deployments, and low-bandwidth situations require local models regardless of benchmark rank.
GPT-4o at $0.005/1K tokens looks cheap per query. At 10M queries/month for an internal tool, that's $50K+/month. Local amortizes to near zero.
You can fine-tune Mistral or Llama on your domain data. You cannot fine-tune GPT-4o. Domain-specific fine-tuning can close the benchmark gap substantially.
Cloud API roundtrips add 200–800ms. A local model on decent hardware returns tokens in milliseconds. For real-time applications, local wins on latency.
HIPAA, GDPR, SOC 2, EU AI Act. Benchmarks ignore compliance. Your legal team doesn't. Local deployment can be the difference between shipping and not shipping.
| Task | Best Local Option | Use ChatGPT if… | Notes |
|---|---|---|---|
| Document summarization | Llama 3.1 8B | Docs exceed 128K tokens | Local handles most real-world docs well |
| Simple chat assistant | Zephyr 7B or Mistral 7B | Nuanced emotional support needed | DPO tuning makes Zephyr pleasant to use |
| Code generation (simple) | Llama 3.1 8B | Complex multi-file refactoring | Single-function tasks are fine locally |
| Code generation (complex) | Llama 3.3 70B | You need 90%+ HumanEval reliability | 70B closes the gap significantly |
| Medical / legal Q&A | Local (any) + fine-tune | Never send patient/client data to cloud | Compliance requirement overrides benchmark |
| Internal knowledge base | Mistral 7B + RAG | Knowledge base is public anyway | RAG narrows the knowledge gap to near zero |
| Research baseline (2023) | Alpaca 7B | Any production use case | Historical reference only |
| Creative writing | Nous Hermes 2 | Long-form fiction over 50K words | Nous Hermes handles tone and style well |
Massive Multitask Language Understanding. 57 subjects, 4-choice questions. Tests breadth of knowledge. Higher = better general knowledge coverage.
Multi-turn instruction following benchmark by LMSYS. GPT-4 judges responses on a 1–10 scale. Tests conversational ability and instruction adherence.
OpenAI's Python coding benchmark. 164 problems judged by passing test cases. Direct measure of functional code generation quality.
Local scores use Q4_K_M quantization (standard for consumer hardware). Full-precision scores are ~2–4% higher but require significantly more VRAM.
Llama 3.1 8B runs on 16GB RAM in under 5 minutes with Ollama. No API key, no cloud, no cost.
